I am a bi-vocational pastor and also find it difficult to spend as much time in preparation as I would like. I understand the idea of delegating 'tasks', but will add a word of caution. Do not give up the tasks that belong to the pastor. I know many pastors that don't counsel people because they 'don't have time'. Perhaps it is because one of my gifts is in the area of counseling, but I find that the people who come to me with needs are often one of my strongest links to the Church as a whole. As God tells me what to say to the individual, I am becoming more aware of His voice...and it is the same voice that speaks to me as I prepare my the messages for the Church body. Whether we are couseling, hanging out with, or visiting our members in the hospital, God will speak to us through the people and situations we encounter.

I like all of the ideas but I do understand each of the areas that you are all dealing with I have worked as a Youth Pastor at a 5000+ church and now am an Assistant/ Young Adults pastor at a church of 500 and I am still dealing with the same things as far as time goes. That is one thing that I have learned over the years that time will always be taken by something and I am not one that can just sit for hours and study I lose focus more often then not. The best thing that works for me is to carry around a note pad or always having something to write down thoughts through out the day. God is always giving me thoughts but a lot of the time I would forget them because of the many things that come up in a day.

A few days before the time I speak I pull everything together and look at what God has given me. When all of this is over I have put about a week's thoughts together and it all comes into a passionate message because they are things that I am dealing with in my own life or have been watching through others.

The best thing for me after that process is to meditate on the message through out that day always having the opportunity to make any changes that I feel led to do.

One thing that someone told me a long time ago that has helped me as much as anything is that I am the only one who will ever see the message, if I get through it all GREAT if I only get one page done in a four page sermon GREAT! God has sent us the Holy Spirit to lead us an guide us allow the thoughts God gives you create a passionate message from the inside out!

@ Amy, I can understand those feelings! I was a youth pastor for several years, and it definitely seems like there are times when there is too much to get done and too little time. When I find myself in times like those I try to go back to Certain Truths that I know. Truths like God does not want you to be living in a constant state of guilt, feeling like you are not giving your best to your calling. So, that means that right now, in your context, He has a plan for you and you have the time to do it.

Your context is a bit different, as Craig's post was really to pastors. I am not sure if "preaching the Wednesday message" was the most important thing I did as a youth pastor. I am not even sure it was in the top three. Perhaps you ARE giving the message enough time. Perhaps things like leadership development are more important in your particular ministry. Perhaps not. But, those are the kinds of questions I would be asking. It might be that God reveals a way for you to do all that you are doing AND add in what you are not. Or, perhaps He will reveal that some things that take up your time are more important than others.

One thing you can know... He longs for you to share out of the overflow of the Joy and Hope He instills in you, so ask Him how that is supposed to happen in your schedul :).

Wow great stuff Avery!

And Craig, thanks for posting stuff like this!

I remember you posting earlier on about young leaders "microwaving" their sermons. That's what I used to do.

But then I stopped! :)

Now I let it oven bake!

I also interview other people because of your example!

God bless you! Glory be to God for making you into who you are and putting you near me!

I never intend to preach... not a pastor, but I can't stop... I am addicted to sharing what God shows me...

I wonder if sometimes the "work" of preaching might be a psychological barrier sometimes too...

Some things I do that in my mind involve work get put off just because it sems like work, like taking out the trash, or mowing the yard...sometimes spending time with my kids can fall into that mindset, and I have to remember what a privilege I have as a father...

I think sometimes it is good just to realize what a joy it is to share a message God has given you, and a privilege to do it in a free country, where the word of God can go forth unbound...and all the resources available to be more faithful to the message than in almost any other nation...

Just an observation... sometimes we take for granted things that are such a privilege just because we view it as "work"...

What an honor to be a mouthpiece for God... I envy you teaching pastors, I hope you don't get bogged down in the "work" mindset, but enjoy that privilege...and the opportunity...

Man, this is so good and needs to be said more often by influential pastors (your words seem to "go farther" at times). Cookie cutter sermons will not honor God the way he deserves to be honored, neither will they 'do the trick' in transforming people's lives (Rom 12:1-3).

Heck, why did I pay a grand this semester for my homiletics course when this pretty much sums it all up?!?! ha ha.

Thanks for the great post.

How about coupling the harder work with smarter work too?

1) Get a decent electronic library - shell out some cash and get a real system that does a lot of the cross-referencing for you that would previously have taken hours to do. Leverage the technology God's given us. (See Libronix, Logos)

2) The guys in the bigger churches have something you don't: research/message teams. This concept is incredibly powerful and you can have access to their research for a few dollars - see PreachingToday.com, creativepastors, saddlebackresources, or even better free at open.lifechurch.tv) - I agree 100% with Craig - don't rip it off - don't steal it - but DO use the research - treat it as if that manuscript was a friend sitting in the room with you offering "ideas" but not the final word.

3) Throw off everything non-essential. Give away ministry - just this week I gave away the changing on the message board outside (you know the kind - "Sign broke, message inside") - now I've got an extra hour per week. Replicate that 40x and now your primary job to lead and feed becomes a lot more do-able.

Just a few of my thoughts and practice from the last few years - I'm still pressed for time, but working harder and smarter keeps me failing forward as I go.

I"ll have to agree with Amy.
I work in advertising from monday to friday, and I try to "cook" the sermons from 6:30 to 7:30 am, or late at night. But sometimes... it's just impossible.
And, although I know that is not the best practice, I know that God has helped me cause a lot of the time I just cried to Him for help.
But really... I would love to have more time to cook the mana.

Here's what I find that helps with the "marinating" process of a message. If I can block some time at the end of the year to lay out the messages/series I feel God is directing me to, I make a file folder for each series. This allows the Holy Spirit to point out illustrations, passages of Scripture, quotes, videos, pictures, stories, testimonies, and the like months ahead of time. It also give the Holy Spirit plenty of time to "preach" the message to my heart before I stand up to deliver it to others. I firmly believe what Craig wrote: giving lots of time in study, meditation, and Holy Spirit introspection makes for a much "real" sermon.

Jeff, I think you are absolutely right. I don't have more message prep time today than in the past. I have many more demands fighting for my time.

Amy, I feel your pain. For me, just having time for the message to marinate in my spirit is important. It doesn't mean I have always multiple hours in front of a bible or concordances. Sometimes it simply helps to go to bed and wake up the next day and look at the same message from a different perspective.

Maybe some of the rest of you can help Amy and Jason with some wisdom.

Ok, so this is an awesome post about the time we "should" spend on making a message work...but...I'm a youth pastor and I just don't have that kind of time. I have to put together a band, do all of the programming elements for our youth service, work on small group stuff, and find time to hang with kids in addition to writing a new message every week. And every week I feel like I'm scrambling to really make the message my own. Some weeks it works better than others...anyone have any help on finding time or making time work better so I don't need as much???

I am that pastor that has played "associate" for my ministry career... so I only preach about 6 times a year. But, from the outside looking in, one thing that I have seen that helps is for pastors to take a couple times a year to do long-range planning. A couple of those times when they sit down and pray, "God, what do you want me to say to your people this year?" Big ideas/topics/message series will come out of those times, and they can save numerous hours.

@Jason - I know what it is like to be in the small church, and our pastor often feels the same pressure I hear from you. One thing we do as his support (I say we, it is me + lay people!) is force him to focus on the preaching. We have systematically required him to hand over things that keep him from spending the time he wants on his message. Our lay leadership has gotten a Much better idea of what he actually does, and he now has much more time to let a message cook.

I don't know what guys like Craig would say, but from my limited experience I have found that larger church does not = More free time for pastor. Set the priorities now that you want to have when you are 10 times your size, and see if God can fill your needs where you are.

Jason, Good question. Like you, I rarely study three hours straight. I might block off three hours of time, but I always have interruptions. (I like the breaks.)

The length of time isn't the magic number. Some people can study for w/o losing focus. Some can barely sit still for an hour.

I'm not sure how to answer your question. I think we all need to find rhythms that work for us at our current stage of ministry.

I like the idea of letting a message cook. When it does it's on my mind and when I get up to give that message, I rely less on notes because it's so engrained in my heart!

In my opinion, the number one key is planning ahead. In my experience it has helped to have a good outline and direction on Monday morning. As you study and do life, God will give you things to plug in the right places. Scriptures and illustrations will appear, because you turned on the crock-pot Monday morning.

Great word Craig. I have a large church and have been preparing messages for a long time. We can get good at preparing a message quickly. We need the power of God on it and that requires time. I like to cook with Christ the sermon in my heart and allow it to merinate.
If i'm not excited about the message no one else will either. Let's keep swinging the Sword.

Jason, how about empowering some volunteers to take some of your tasks? Invest in them relationally and cast vision about your desire to dig deeper into study & prayer. They will step up when they know you trust them & will take ownership of helping you fulfill the mission of your ministry. Its also a great way to see who your up and coming leaders will be.

Craig, I agree with you and understand your point about allowing the sermon to cook.

My question is how do we do this when our church is small in comparison to yours? The reason why I ask this is because I find 3 hours to be a lot of time when I have so much other stuff to do. We have a small budget and so can't afford to hire many staff members thus leaving plenty for myself to do.

:) Have you got any suggestions?
